Over the past two years, most CFOs have engaged with AI as approvers: reviewing budgets, asking about risks, and waiting for others to bring forward business proposals. However, this positioning is no longer applicable. The focus of board discussions has shifted, and CFOs are now expected to be leaders on this topic.

In a recentsponsored studyby CrossCountry Consulting, we found that 89% of finance leaders believe CFOs should lead AI outcomes in finance, yet only 22% currently do so. This gap between belief and practice will define the direction of finance leadership over the next decade.

Investment is real, but results have not kept pace

The same study also revealed another alarming phenomenon: transformation initiatives have been widely rolled out, but formal preparation for AI is clearly insufficient.

These numbers reveal the true state of AI adoption in finance: capital investment is surging, but organizations lack the capability to harness AI's potential, a problem that is increasingly concerning. Finance departments are funding AI faster than they are reorganizing to lead it, resulting in an accumulation of pilots, point solutions, and dashboards that struggle to translate into substantive outcomes for board review.

Why siloed AI stalls

When an AI initiative underperforms, the diagnosis rarely points to the model itself; the problem often lies in the operating model supporting it.

  • AI transformation alonecan produce interesting use cases but struggles to scale. Agents are impressive in demo environments, but the underlying data is not ready, controls have never been defined, and the financial KPIs they should drive have never been specified.
  • Data and analytics alonecan build clean data architectures and accurate dashboards but cannot change anyone's decisions. Insights without action.
  • Governance alonecan create policies, but these policies often come after the fact, slowing adoption and quietly pushing experimental behavior into gray areas. The result is compliance theater, not true control.

Each discipline, pursued in isolation, can demonstrate local progress. But only when the three are integrated can enterprise-level value be generated.

Ownership requires integration

CFOs who are truly creating measurable AI value are taking a structurally different approach. They refuse to evaluate AI initiatives from a single perspective. Before major budgets are approved, they first answer three key questions:

  1. What AI should we build, and what is its board-level ROI case?
  2. Is the data ready to support it, and what does the data itself tell us?
  3. How will we govern it to ensure outputs are auditable and the board can trust them?

If the team can only answer one or two of these questions, the initiative is not yet mature. If the team can answer all three, the conversation moves quickly, controls are built in from day one, and the first measurable results appear within weeks rather than months. This is what AI ownership looks like in practice. This approach also sets a new standard for procurement and strategic decision-making.

How the next chapter will unfold

Now is the time for finance leaders to seize this moment, rather than waiting for others to hand them a strategic plan. Transformation leaders must insist on driving integration within their own organizations, treating AI strategy, data readiness, and governance as a unified decision, not three sequential steps.
